The objective

What this system is built to do

Community isn't a brand play, it's retention infrastructure. Members who post, reply, or show up to a weekly event renew at 2× the rate of those who don't. Build the space first; the reach compounds later.

Retention first, reach second. Seed the community before you open it, wire up onboarding automation on day one, then build the ambassador layer. Not doing: measuring followers or running community as a broadcast channel.

How it runs

The steps your team follows

The workflow, exactly as it runs inside . It plays through step by step, or pick any node on the map.

Start
1

Recruit founding members

Once (launch)
  1. Export your top 20–40 customers by purchase frequency, LTV, or existing UGC, pull from your e-commerce platform or .
  2. DM or email each one personally: offer a founding badge, lifetime perk, or early access in exchange for joining the community before launch and seeding the first posts.
  3. Brief them on the tone and the first 3 content prompts they should post, don't leave them guessing.
  4. Human approval, approve the founding member list and perk structure before outreach.
2

Seed content & open doors

Once (launch)
  1. Work with founding members to post 50–60 pieces of content in before the public launch: intros, tips, before/afters, questions.
  2. Set up the standing spaces: intro thread, weekly ritual thread, resource library, events calendar.
  3. Configure the 40-hour new-member onboarding DM in Circle automation, personalised first-name invite to the intro thread.
  4. Only open registration once the community looks alive. Human approval, gate the launch date on content volume.
3

Run weekly rituals & events

Weekly
  1. Post the fixed weekly ritual thread at the scheduled time via , same prompt, same day, same time. Do not optimise this out.
  2. Once a month, host a live AMA or Circle Event (30–45 min, open Q&A). Promote via email with 48 hours before.
  3. Reply to every first-time poster within 24 hours, a human response in week 1 doubles their chance of a second post.
  4. Monitor weekly active contributors; flag if WAC drops >20% week-on-week.
4

Collect UGC & social proof

Weekly
  1. Each week, identify 3–5 standout community posts (before/afters, strong testimonials, vivid use cases).
  2. DM the member for permission to repost; reshare to owned channels (Instagram, email) with their handle.
  3. Send a testimonial request link to the week's most active members, target 4+ new testimonials/month.
  4. Tag testimonials by theme (result type, product, use case) so the sales team can pull them by context.
5

Onboard & activate new members

Daily
  1. The 40-hour onboarding DM fires automatically via , monitor delivery weekly.
  2. Check daily new members who haven't posted by day 3; send a second personalised nudge from the community manager (not automated).
  3. Track week-1 activation rate monthly: % of new members who post or reply within 14 days. Target ≥35%.
  4. Human approval, escalate if monthly activation rate drops below 25%.
6

Run the ambassador programme

Monthly
  1. Quarterly: DM the top 20 contributors (by posts + reactions in the last 90 days), invite them to the Ambassador tier with a monthly mission card and a referral credit.
  2. Each month, send ambassadors their mission: one UGC post, one review request to a friend, one event share.
  3. Track referral signups via UTM-tagged ambassador links; report referral share of new signups monthly.
  4. Rotate in new ambassadors each quarter, keep the cohort fresh and the missions active.
  5. Human approval, approve the ambassador list and mission brief each quarter.

What we've learned running it hundreds of times

The small, hard-won details that decide whether it works, from every run.

renewal rate, active members vs. lurkers
33% lower churn from 48-hr onboarding DM
37% higher retention for referral members

Before 28/week
After 95

Installing a weekly ritual tripled active contributor rate

Predictability is the product. A consistent weekly ritual removes the activation barrier for members who want to engage but don't know what to say, the prompt does the work. No new budget required.

After 51%

A 48-hour onboarding DM lifted week-1 activation by 22pp

The 48-hour window is when new members are most likely to act. A single low-friction automated prompt captures most of the gain, no human needed. Missing it is a solved problem.

A 20-person ambassador cohort drove 37% of new signups by month 6

A structured ambassador programme with a clear monthly mission and a small financial stake outperforms an informal 'tell your friends' ask by an order of magnitude. The mission matters more than the incentive size.
